One operator. A decade of building this stuff.

James Crook

Founder · Weft LLC

I started Weft to do one thing well: build the custom tools and automations that take repetitive work off a business owner's plate.

I've spent the last decade doing exactly that inside companies. Right now I'm Senior Director of Business Operations & Marketing at Crook Legal Group, where I run the firm's intake automation, custom dashboards, and reporting. Before that I was Marketing Director at MGIS — a specialty insurance carrier — building the team's marketing automation, websites, and analytics. Earlier: founding a small startup, building marketing-technology stacks, and a long stretch of figuring out how to make software actually fit how a business works.

The common thread is simple. A business doesn't need more tools. It needs fewer pieces that don't talk to each other, and one person who can build the wiring between them. That's what Weft is.

02 / The Method

Some systems we weave into your stack. Some we build from raw thread.

Weaving takes two threads — the warp running one way, the weft crossing it — and together they make cloth. Sometimes a business already has its warp: the tools and data are in place, and we build the weft that ties them into one working system. Sometimes there's no warp at all — the system you need was never built. Then we build the whole thing, foundation and all, from scratch. You get finished cloth either way.

Mode One — Weave it in

Connect what you already have

Your tools work on their own but don't talk to each other. We build the connections that turn them into one system, so work stops falling through the gaps between them.

Mode Two — Build it new

Make what doesn't exist yet

Sometimes the tool you need was never built — a custom dashboard, a piece of software, a system to run something brand new. We design and build it from nothing, start to finish, yours to keep.

One project, one mode: six existing tools, woven into a single system. Other projects start with no tools at all — and we build those from scratch.

03 / What We Do

Find the break. Design the fix. Build it.

04 / The Approach

One senior operator. Zero fluff.

— Diagnose

Start with the process

Every engagement begins by understanding how work actually moves through your business — where it stalls, where time leaks out, where revenue slips through. The fix comes from the diagnosis, not from a menu of pre-packaged services.

— Build

Design it and build it

No slide deck and a handshake. We design the fix and then build it — the dashboard, the automation, the workflow, the site. You get a working system, not a recommendation.

— Partner

Senior from day one

No account managers. No junior handoffs. You work directly with the operator who has spent a career building this kind of system — every time.

05 / How It Works

We weave it — then we keep it from fraying.

Phase One — One-time cost

The Build

We agree on a fixed price before any work begins — no open-ended hourly billing, no meter running. We design and build the tool, you review it as it comes together, and when it's done it's yours and it works. One project, one cost, one finished system. (Every tool is different, so the build is quoted per project.)

Phase Two — Simple monthly fee

The Upkeep

Custom software isn't a painting you hang on the wall — it's more like a vehicle. The tools it connects to release updates, your business shifts, and every so often something needs a fix. The monthly fee covers any break in what we originally built, updates as the tools around it change, and small tweaks along the way — plus direct access to the person who built it. Brand-new features that weren't part of the original build are a separate, fixed-price project, quoted on their own — so the monthly fee stays simple and you always know what you're paying for.

A tool with nobody maintaining it slowly rots until one day it stops working — and then you're stuck. This way, the system you paid to build stays alive, and we stay invested in keeping it sharp. No surprise invoice every time something needs a fix or a tweak.

06 / The Work

Four recent projects — some woven in, some built from nothing.

Case 01 — Built from scratch

A live view of the whole business

SituationA growing online apparel brand was running on a tangle of Shopify reports and spreadsheets. There was no single place to see what was selling, what was actually profitable, or what needed reordering — so decisions got made on gut feel.

What Weft didBuilt a custom dashboard that gathers sales data automatically and shows it in one live view: best and worst sellers, sell-through rates, and revenue trends.

ResultThe owner can check the health of the business in seconds instead of rebuilding reports by hand every week.

Case 02 — Wove into the existing stack

Bookkeeping that sorts itself

SituationA Utah law firm lost hours every month to manual bookkeeping — sorting bank transactions one by one, matching them to the accounting software, and chasing down mismatches between systems.

What Weft didDesigned a system that collects every transaction, sorts each one automatically, and sends the month to a simple review screen. A person approves it in minutes instead of doing data entry for hours.

ResultA multi-hour monthly chore became a quick review — and the books stay accurate.

Case 03 — Built from scratch

Calling the right leads first

SituationAn insurance company's sales team was getting more leads than it could chase, with no reliable way to tell the strong ones from the dead ends. Every lead got the same attention, whether it was worth it or not.

What Weft didBuilt a scoring system that ranks every new lead by how closely it matches the customers who have actually bought in the past.

ResultThe team spends its time on the leads most likely to become customers, instead of spreading effort evenly across everyone.

Case 04 — Built from scratch

A new service line, built from scratch

SituationA legal service wanted to reach homeowners who had old, unresolved liens still attached to their property. The problem: a list of those homeowners didn't exist anywhere.

What Weft didBuilt a tool that gathers public county records, identifies the right homeowners automatically, and produces a clean, targeted list ready for a direct-mail campaign — then built the website to receive the responses.

ResultA brand-new service went from idea to launched, with a repeatable way to find new customers.

07 / Who We Work With

Built for businesses that have outgrown duct tape.

We don't sort clients by industry — we sort them by problem. If your team does the same task by hand every week, or you need a tool that simply doesn't exist yet, that's the work — whatever business you're in. We've built for law firms, insurance, and e-commerce, but the industry was never the point. The tool is.
